The Situation

How bad was it?

About as bad as it gets. Ten consecutive years of operational failure and losses. The private-equity owner had run out of patience and runway — the active alternative to a turnaround was piecemeal liquidation: sell the equipment, shut the doors, displace the workforce. The mandate was blunt: get it fixed now, and make it sellable.

Nearly everything was broken at once — plant leadership at every level, equipment reliability after a decade of deferred maintenance, batch failures, quality systems, waste, an unprofitable SKU mix, and a deteriorating safety record. In February, nearly one batch in four was failing spec.

And the plant's response to all of it had been the same: throw more labor at the problem. Rather than fix root causes, it ran badly overstaffed, using bodies to paper over broken processes. That kept the doors open, but it destroyed the margins — and it was never going to make the plant sellable.

What We Did

Fix the root causes. Then stop paying to hide them.

Every failure was attacked at its source — and only once the plant actually worked did the excess labor come out.

01 Full leadership replacement

New leaders across every level — operations VP, plant manager, maintenance manager, quality manager. This was the single most impactful event of the engagement; it set the standard everything else was held to.

02 A maintenance program, built from scratch

There was no CMMS at all. We built one — asset register, parts, work orders — and stood up preventive and predictive maintenance and real root-cause analysis. Maintenance downtime fell from 28% to 5%, which alone recovered enormous lost production and helped drive throughput from 120K to 180K lbs/day.

03 Quality systems & SKU rationalization

Unprofitable SKUs were cut, which reduced changeovers, cleaning, and scheduling complexity — and the formulation and scheduling errors that created off-spec product. Batch failures dropped 96%, off-spec product 85%, and complaints 81%.

04 Waste & batch discipline

Process control and batch discipline cut monthly waste 59% — from a September peak of 110,923 lbs to 13,429 lbs by the final month, still trending down. That freed line capacity without adding a thing.

05 Safety, back under control

Recordable injuries fell from 32 to 15 in a year — a 53% reduction — as accountability, floor presence, and better-running equipment replaced improvised, emergency repairs.

06 Right-sized labor — last, not first

The plant had been throwing labor at every problem instead of fixing it. Once leadership, maintenance, quality, and scheduling were fixed, the excess staffing simply wasn't needed. Direct headcount came down from 265 to 169 — a 36% reduction — as a result of the fixes, not a cost-cut that came before them.

Why It Held

Why did the gains hold long enough to sell on them?

Because the fixes were structural. New leadership set the standard; a real maintenance program stopped the plant from breaking itself; quality systems and a cleaner SKU mix removed the sources of waste and defects. The plant didn't just have a good quarter — it had twelve-plus months of data proving the new level was the real one.

That durability is what made the asset sellable. A buyer isn't paying for a lucky month; they're paying for a plant that will keep performing after the deal closes. The trend line — and the discipline behind it — is what closed the transaction.
